Establishing a cost-effective electronics assembly line in Ho Chi Minh City
A mid-size US electronics brand was manufacturing exclusively in Shenzhen, China. Rising labor costs, supply chain concentration risk, and increasing tariffs on China-origin goods were compressing margins. They needed a secondary production base but had no presence or contacts in Southeast Asia.
Our Vietnam team identified 12 candidate factories in the Ho Chi Minh City industrial zones. We conducted on-site audits evaluating production capacity, equipment condition, workforce skill level, quality management systems, and financial stability. Three factories were shortlisted based on ISO 9001 certification, existing electronics assembly experience, and willingness to support the client's MOQ requirements.
We coordinated sample production runs at all three shortlisted factories, managing BOM sourcing, assembly instruction translation (English to Vietnamese), and quality validation. The selected factory achieved 98.5% first-pass yield on the initial sample run — exceeding the client's 95% threshold.
We managed the production ramp from 500 to 5,000 units/month over 8 weeks. Our on-site QC team implemented IQC (incoming material), PQC (in-process), and FQC (final) inspection protocols. Every shipment included a detailed inspection report with photos.
Vietnam's electronics assembly capability is real and growing. The key success factor was hands-on project management with a bilingual team that could translate both language and manufacturing culture between the US client and Vietnamese factory floor.
